Start from last season's actuals, by branch
The single biggest improvement most distributors can make is planning purchasing off actual sell-through data per branch and per product, rather than a gut-feel number applied evenly across locations. Demand for maize seed in one branch's catchment area can look completely different from another branch twenty kilometers away.
Watch reorder points, not just stock levels
A raw stock number doesn't tell you whether you're in trouble. A reorder point — informed by lead time and typical order velocity for that product and season — tells you when to act. Setting these per product, per location, turns inventory management from a monthly guessing game into a running alert system.
Use transfers before you use new purchase orders
If one branch is overstocked on a crop protection product and another is running low, an inter-branch transfer is faster and cheaper than a new order from your supplier — but only if you have visibility across branches to see the imbalance in the first place.
Track batches and expiry, especially on crop protection
Overstocking isn't just a cash problem — for products with shelf lives, it's a write-off risk. Batch-level tracking lets you push older stock through before it expires, instead of discovering the problem when it's too late to sell.
